Preventive maintenance schedules that actually get followed
Every fleet has a maintenance schedule. The ones that get followed differ from the ones that do not in a few specific ways.
Almost every fleet has a maintenance schedule written down. A much smaller number actually run to it, and the gap is not discipline.
Schedules get skipped because of how they are designed, and a few specific choices decide whether one survives a busy month.
The trigger has to match how the vehicle wears
Distance suits highway vehicles. Running hours suit equipment that works hard without travelling — excavators, generators, plant. Calendar time suits low-use vehicles where fluids degrade regardless.
Using the wrong trigger produces schedules that are either wastefully early or dangerously late, and both teach people to ignore them. An excavator serviced on odometer readings will be serviced far too rarely; a standby generator serviced on hours may never be serviced at all.
Most fleets need more than one trigger type, and the rule is usually whichever comes first.
Alerts need lead time, not a due date
An alert on the day a service falls due is useless. The vehicle is on a job, the workshop has no slot, the part is not in stock.
Useful alerts arrive with enough warning to plan — far enough ahead to order parts and find a gap in the vehicle's schedule. That lead time differs by service type, and it is a setting worth getting right rather than accepting a default.
Someone has to own the alert
Alerts sent to a general address are read by nobody. Alerts sent to a named person with authority to book the vehicle in get acted on.
Where the person receiving the alert cannot take the vehicle off the road, the alert is information rather than an instruction, and information loses to operational pressure every time.
The backlog problem
Once a few services are overdue, the list stops being actionable and starts being wallpaper. Everything is red, so nothing is urgent.
Two things help. First, prioritise by risk rather than by how overdue it is — a brake service overdue by a week matters more than an oil change overdue by a month. Second, deal with the backlog as a one-off exercise rather than expecting a routine process to absorb it.
Measure the ratio, not the count
The number that tells you whether this is working is the proportion of workshop jobs that were planned versus unplanned.
A fleet doing mostly breakdown repair is being run by its vehicles. One doing mostly preventive work is being run by its managers. Watching that ratio move over months is more useful than counting how many services were completed, because the count says nothing about what it prevented.
What a workable schedule looks like
- Trigger matched to how each vehicle type actually wears, with multiple triggers where needed
- Lead time set per service type, long enough to order parts and find a slot
- Alerts to a named person who can take the vehicle off the road
- Checklists per service type, so the work done is consistent between technicians
- Completion recorded against the vehicle, so history builds
- Planned-versus-unplanned ratio reviewed monthly
The honest caveat
Preventive maintenance costs money now to avoid a larger cost later, and the avoided cost is invisible. That makes it perpetually easy to defer when the month is busy.
The planned-versus-unplanned ratio is the closest thing to evidence you will get, which is why it is worth tracking from the start rather than after the argument.
