Where restaurant table turnover is really lost

Turnover is usually blamed on slow kitchens. Time the stages and the delay is often somewhere else entirely.

When a restaurant is busy and covers are lower than they should be, the kitchen gets blamed. Sometimes fairly.

But a table's cycle has five stages, and cooking is only one. Time them and the constraint is frequently somewhere nobody was looking.

The five stages

Seat → order taken → order reaches kitchen → food served → bill settled → table cleared.

Cooking sits between stages three and four. Everything else is process.

Order taken to order reaching the kitchen

Where orders are written and carried, this stage costs minutes per table that are entirely avoidable. Worse, it is where errors enter — handwriting, a modifier misread, an item on the wrong ticket. Each error costs a full re-cook plus the wasted food.

Orders relayed electronically arrive instantly and legibly. This is usually the largest single improvement available, and it is invisible to the kitchen, which is why the kitchen keeps getting blamed.

Kitchen sequencing across sections

A table's dishes may come from three sections working at different speeds. Without coordination, early dishes wait under a lamp while one item finishes — and the table waits for the last dish regardless.

The fix is sequencing rather than speed: each section knowing when to start so items land together.

Food served to bill settled

The stage restaurants underestimate most. The guest wants to leave, and waits — for someone to notice, to print the bill, to bring the machine, to return with change.

Every one of those is a queue, and at peak they compound. Being able to raise a bill from the table, split it without recalculation, and take payment there is often worth more covers than anything happening in the kitchen.

The point of listing the stages is that they are individually measurable. Before buying anything or restructuring the kitchen, time twenty tables through each stage on a busy evening.

Most operators are surprised. The kitchen is often fine; order relay and bill settlement are where the minutes went.

What else the same records give you

Electronic ordering exists for turnover, but the by-products matter:

  • Item-level sales — what sells, when, and what occupies menu space without earning it
  • Consumption against recipes — theoretical usage against actual, which is how you spot portioning drift or wastage
  • Section timing — where the kitchen genuinely is slow, evidenced rather than assumed
  • Void and cancellation records — a pattern here is either a training issue or a control issue, and both need seeing

On delivery aggregators

If a meaningful share of orders comes from delivery platforms, the second screen problem is real: staff entering aggregator orders into the POS by hand, during service, is both a delay and an error source.

Whether integration is worth it depends on volume. Below a certain share it is a solution to a problem you do not have; above it, manual entry is a tax paid on every order.

Table turnover is a chain, and the slowest link is often the least visible one. Measure the five stages before deciding what to fix — the answer is frequently the relay and the bill, not the range.
